Consumer hardware at scale
Moving a device fleet's control plane to the cloud
Migration of a smart-home dashboard from edge devices to a centralised cloud architecture, shortening firmware release cycles and hardening OTA updates globally.
- shorter firmware release cycles
- Multi-team
- rollout adopted across several product families
- VP-level
- funding secured for a phased cross-org migration
Millions of devices sat in homes, with a control surface that lived on the devices. Every dashboard change meant a firmware release. Every firmware release was a global risk event.
The constraint
On consumer hardware, the release cycle is the architecture. If a UI copy fix needs an over-the-air update to millions of units, the cost of change is set by physics and logistics, not engineering.
What we did
We moved the dashboard from the edge to a centralised cloud architecture. Device firmware carries capability and the cloud carries presentation.
Getting buy-in was as much of the job as the design. A proof of concept showed the infrastructure bottleneck concretely. It secured VP-level funding for a phased, cross-organisation rollout that multiple product families adopted.
Result
Firmware release cycles shortened 25%. OTA update reliability improved worldwide, with fewer bricked units and fewer stalled rollouts.
