A logistics operator with real scale and no platform of its own — operations ran on spreadsheets, phone calls and three vendor systems that did not agree with each other.
The mandate
Own the technical strategy outright: architecture, cloud, delivery sequence, and the case to the board for each. This was a Principal Architect brief with a fractional-CTO surface area attached.
Design
A cloud-native transport management system, decomposed along the operational domains the business actually runs on:
- Route planning — optimisation over live constraints rather than a nightly batch, so a plan survives contact with the day.
- Tracking telemetry — high-volume ingest from vehicles, aggregated into a stream that both operations dashboards and customer-facing ETAs read from.
- Freight automation — the paperwork path, automated where it is deterministic and escalated where it is not.
Why it holds
Every component is independently deployable and independently failable. A telemetry backlog degrades ETA freshness; it does not stop a shipment from being booked. That property was designed in at the boundary level, which is the only place it can be added cheaply.
